How to Measure Success in the Age of AI

New Rules for Measuring Performance in an AI-Answered Search World

Measurement in marketing continues to be a moving target. We’ve placed importance on impressions. We’ve moved to MQLs. We’ve considered ways to evaluate life-time value.

Through all avenues, we’ve had to poke holes. Are impressions a vanity metric? Do clicks drive action? We’ve asked all the questions that get us to our ultimate measure of success. Now, the goalpost is moving again.

Digital behavior is changing, and prospects are no longer clicking through. They’re asking AI for direct answers, and they’re provided a solution before there is ever a need to land on a website. This means big changes are coming to how we measure success. It’s going to be less about traffic, less about clicks and more about visibility and the long-term impact of that visibility.

AI Overviews Are Causing Traditional KPI Decline

Clicks still matter. They’re just becoming a smaller window into the full buying journey.  A study conducted by Ahrefs in December of 2025 found AI Overviews reduced clicks of organic content by 58%. That’s increased from the 34.5% the study originally found in April of that same year.

These changes don’t mean buyers aren’t looking for options and doing their research. They’re simply doing it in a new way. And unfortunately for marketers, that means success measures, and traditional analytics tools, need to innovate to keep up with shifting behaviors.

Your biggest opportunity is to shift from measuring traffic to measuring influence. This is your top-funnel paid media, your investment in owned media and your overall brand presence in AI. Together, all your media efforts work to create influence before a user actively “engages” with your brand.

The New KPI Stack You Need to Know

If performance is no longer measured only by who clicked, marketers need a broader KPI model. The goal is not to abandon click data. The goal is to measure what clicks can no longer show. That’s interest.

Here’s what this means.

Visibility Before the Visit

It used to be about ranking. Now, it’s about being the answer.

  • AI visibility is becoming a performance metric. Brands need to understand whether they appear when buyers ask high-intent questions, whether AI tools cite their content, whether competitors are being recommended instead and whether the answer accurately represents their products, capabilities and expertise.
  • New KPIs: AI answer presence, citation rate, share of answer, branded mention frequency, competitive inclusion and query coverage across priority buyer questions.

Quality After the Click

It’s less about quantity, and all about intention.

  • Google recommends looking beyond Search Console, as well as tracking conversions and time spent on site in analytics tools, noting that users who click from search pages with AI Overviews may be more likely to spend more time on the site. This changes the way we measure engagement.
  • New KPIs: engaged sessions, scroll depth, return visitors, page path evaluation.

Influence Without Attribution.

AI creates “dark influence.”

  • A buyer may see your brand in an AI Overview, but your analytics aren’t going to record that as traffic of any kind. This is where it gets tricky. Targets may never click at all, but they were still influenced by your presence—making last-click attribution even less reliable than it already was. This moves measurement to directional signals that show influence.
  • New KPIs: branded search lift, returning visitor quality.

Share of Answer

Measure how your brand is framed when prospects ask.

  • In traditional competitive research models, brands fight for share of voice measured by volume of impressions. In AI-driven discovery, brands also need to fight for share of answer: how often your brand is included, cited or recommended when AI tools respond.
  • New KPIs: AI mention rate, citation rate.

A New Day for Measurement Frameworks

Marketers have historically built measurement frameworks around traffic. New measurement needs to be built around visibility, engagement and business impact. That means clicks, sessions and CTR still belong in reporting, but they should sit alongside new indicators that support AI visibility and discovery.

The goal isn’t to make reporting more complicated. It’s to make it more honest. The truth is, you’re going to see your web traffic decline.  But that doesn’t mean you’re losing visibility. You simply don’t know unless you’re properly optimizing for the right KPIs and properly tracking your omnichannel presence.

At Esrock, we’re moving to modern analytics that measure more than traffic. We’re looking to measure presence, authority, engagement and influence.
